Most businesses that try to automate their admin make the same mistake: they start with the tool rather than the problem.
They sign up for a Zapier account, spend a few hours building a workflow, and then discover that the automation does not quite fit how their business actually works. Frustrated, they abandon it.
We built the CLEAR method to solve this. It is a structured, five-step framework we use with every client to make sure automation is implemented correctly the first time โ grounded in how your business actually operates, not how a software vendor thinks it should.
Here is how it works.
Capture โ We Map Everything First
Before we touch a single tool or build a single workflow, we spend time understanding your business. That means talking to your team, reviewing your current processes, and documenting every step of how work actually gets done.
We are looking for the full picture: what tasks exist, who owns them, how long they take, where errors tend to happen, and where the handoffs between people or systems are breaking down.
This step sounds simple, but it is where most DIY automation efforts fail. People build automations based on how they think the process works, not how it actually works. The gap between those two things is where automation goes wrong.
Locate โ We Find the Highest-Value Wins
Not everything should be automated. Some manual processes exist for good reasons โ they require judgement, relationship management, or contextual decision-making that automation cannot replicate.
In the Locate step, we analyse the process map from Capture and identify which tasks meet the criteria for high-value automation: high volume, low complexity, high error rate, or high time cost. We then prioritise those tasks by commercial impact.
At the end of Locate, you know exactly what we are going to build and why โ and you have already approved the plan. No surprises.
Execute โ We Build and Implement
This is where the automation gets built. Using tools like Zapier, Google Sheets, Airtable, and sector-specific integrations, we configure the workflows identified in Locate and implement them in your existing systems.
A critical part of Execute is transparency. We do not build black boxes. Every automation we create, we explain to your team in plain English. You understand exactly what is happening, why, and how to adjust it if your business changes.
We also test everything before it goes live โ with real data from your business, not test scenarios.
Assess โ We Measure What Actually Changed
Automation without measurement is just activity. In the Assess step, we track the actual impact of what we have built: how many hours were saved, how many errors were eliminated, how response times changed, and what the financial impact looks like.
We present this in a simple report that translates automation activity into business outcomes โ not technical metrics, but commercial ones. How much time did you save? What is the ROI?
Most of our clients see a return on their investment within the first 60 to 90 days of implementation. Many see it much sooner.
Refine โ We Keep It Working
Businesses evolve. Staff change. Systems get updated. New tools get introduced. Automation that is not maintained stops working โ or starts working badly.
The Refine step is our ongoing commitment to making sure your automation keeps delivering results as your business grows. We review workflows quarterly, adapt them to business changes, and identify new automation opportunities as your operation scales.
This is not a one-off project โ it is a partnership.
Who Is the CLEAR Method For?
The CLEAR method works for any SMB that is losing time to manual, repetitive admin tasks. We have applied it across 10 sectors โ from estate agents to law firms, from healthcare practices to recruitment agencies โ and the core approach translates directly regardless of industry.
The tools might change. The sector-specific integrations might be different. But the five steps are always the same: understand the process, find the wins, build the automation, measure the impact, and keep it working.
Curious what CLEAR would look like for your business? Our free 30-minute Admin Audit is exactly where we start โ mapping your workflows and identifying which steps apply to your operation.
